Workshop formats that survive mixed audiences

Open with a shared artifact everyone can see — a diagram, a short scenario, a public decision excerpt — and keep jargon on the board, defined once. Split triads for twelve minutes so each table translates the artifact into a decision the way their function would.
Reconvene with a facilitator pattern: one sentence per table, no rebuttals until all speak. The goal is a map of disagreements, not consensus theater.
Close by capturing open questions and owners. If you only capture conclusions, you will rerun the same debate next quarter with fresher frustration.
